Rule-Following Is About to Be Free. Rule-Writing Is Your Job.

If you're deploying AI in your enterprise, every correction, override and exception is creating valuable operational knowledge. Is your organisation actually retaining it?

The next enterprise challenge is capturing how new rules are born.

For example, an invoiced charge was technically valid but waived after one phone call because of a ten-year customer relationship. Someone made a judgment to break the rule because the business required it. Later, that exception became policy.

The junior person watching learned not just the rule, but HOW rules are born. This is what no SOP can capture.

And that is not just an edge case. Exceptions actually are how organizations evolve.

Most enterprise AI implementations today focus on automating what is already known, let's call it phase 1

Phase 1: low hanging fruits

• Extraction
• Matching
• Triage
• Repeatable decisions.

Some of it is being developed internally with external help through AI services. Some of it is consumed via SaaS, priced per document, message or transaction.

But as agents begin owning outcomes end to end, transaction based pricing for SaaS is less aligned with outcome. The more important question becomes:

Who owns the judgment and the learning?

Phase 2: It's about taking control (not just automation).

Detach the orchestration layer (Satya Nadella just wrote about this in "The Reverse Information Paradox").

You own the learning systems. Memory is in YOUR tenant. Models are swappable.

Every decision, debugging systems/evals, and supporting arguments build your own context graph internally. The system evolves with new exceptions, new rules, and whatever reorg leadership dreams up next quarter without getting trapped into models/vendors

3 questions to sit with before you decide your AI roadmap this quarter:

• When your agent hits a case it's never seen: who does it ask? And where does that answer GO?
• What's growing faster: your team's judgement, or your LLM's version of it?
• If you have to swap models/vendors tomorrow in any deployment, what else would you actually get to keep?
